Looking for feedback on a planned Mastodon co-op

I'm looking to start a Mastodon co-op, in the form of a Mastodon instance. I want to eventually turn it into a solarpunk nonprofit. Most of my working life has been in the nonprofit sector, and I have a lot of leadership experience from it - from starting a Jack.org chapter in my city to being elected Co-Chair of the Expert Panel for a local CBYF chapter.

I want it to be a working cooperative, eventually hosting things like solarpunk publications, skill-share workshops, and so, so much more. I want it to be a digital space where solarpunks can gather, but in a way that actually makes a difference. The governance for the instance will be a council of 5-7 people, so it will be a sociocratic leadership where I am not the only one in charge, and all major changes must be discussed beforehand in a group of qualified individuals, to ensure that the coop represents everyone, not just the likes of any one person. (Council membership criteria includes activity within the community, never money, so that everyone has an equal chance, regardless of financial status. The only thing required is to be an active and upstanding member of the community.)

The planned launch is January 1st, 2027, so this is genuinely pre-launch.

The main purpose of this post is to ask: what would you want to see in a coop like this? What would draw you to it, and make it feel like a real community?

Do you have the technical skills to run the servers and such? How do you plan to cover the running expenses?

Also generally speaking the Mastodon software is quite server resource heavy. There are lighter options with pretty much the same functionality.

If you need some help setting things up, I am happy to give technical advise.

From the coop side of things we have a cooperatives community that could be helpful. I personally have only looked into it from the EU side of things, so that is probably not super helpful if you are US based.

Hi there!

I do not have the technical skills to host the server, but I've found that masto.host offers affordable servers. As the project is just starting, I do not have any funding and am paying for everything out of pocket (which is reasonable, as I don't need a large server at this point in time and it's easy to upgrade. A masto.host server can be as cheap as $6). As the coop progresses, I intend on expanding to Patreon, but for now, all the funding comes from my job.

I would love to DM you for advice if that's something you're comfortable with. I'm very grateful that you're willing to give advice.

Mastohost is ok to start, but personally I find their bigger offers way too expensive, meaning you will likely need to migrate off it sooner or later. Afaik that is possible, but quite a hassle to do as the database dumps will be easily 100gb+.

Maybe talk to the people hosting lemmy.ca etc if they are willing to help you out with hosting. I think they run some sort of foundation to host fediverse instances. Edit: https://fedecan.ca/

What's CBYF? Search results only show Columbia Basin Youth Football, but I'm not sure if that's the original meaning
